There’s a moment in almost every conversation with a seller where the numbers stop matching up. They’ve looked their house up on the popular home-value sites, landed on a figure, and decided that’s what it’s worth. Then a cash offer comes in lower, and it feels like a lowball.

The truth is, those online estimates are automated algorithms built off neighborhood averages and public records, not the actual condition of a house that’s been lived in hard, rented out for years, or inherited and left as-is.

So here’s how an offer actually gets built. I walked through the real spreadsheet I use to value a property, the same one I’ve refined over more than 20 years and 250-plus houses. On the Dallas-Fort Worth house I use as the example, recently remodeled homes in the neighborhood closed around 314 and 315, so that’s the realistic finished-product target, not the wishful list price on the one home that’s been sitting for four months.

From there the repair costs stack up fast. A full cosmetic remodel, meaning AC, roof, windows, flooring, paint, kitchen, and baths, runs about $80,000 in today’s market, and on this specific house the estimate came in around $62,000. These aren’t padded numbers; they’re what it takes to turn a lived-in or inherited house into something a retail buyer will finance.

Then come the costs sellers never factor in. It takes roughly four months and about $20,000 just to hold and sell a property once you add the hard-money loan interest, insurance, taxes, title, and closing costs on both ends. The house is costing money every week it’s owned, before a single dollar of profit enters the picture.

After all of that, I still need to clear a minimum profit to take on four or five months of work and all the risk that comes with it. Work backwards from resale, subtract the repairs, subtract the holding and selling costs, subtract that margin, and you arrive at the cash number, usually around 70% to 80% of the after-repair value.
